AI substitution interviews: four-week plan

Counted back from the operating review

Process showing the four-week plan for AI substitution customer interviews, from the decision at T-28 days to the one-page readout at T-2.
Start four weeks before the review so the readout is ready two days ahead.

A seven-step timeline for interviewing portfolio company customers about AI substitution before an operating review. It is for PE operating partners and value creation leads. Work back from the review date, invite in two waves and read results by count and by revenue. Koji runs the interviews and builds the report.

What's in this process

  1. T-28: write the decision: Name what the review will decide. Pull the customer list with revenue, tenure and product.
  2. T-25: build and pilot: Build the guide, set guardrails and run 5 pilot interviews yourself.
  3. T-21: first invitations: CEO signs off. Wave 1 goes to the top 10 accounts and churned customers.
  4. T-14: second wave: Open the remaining accounts by revenue band. One reminder each.
  5. T-7: close fieldwork: Top up thin revenue bands with personal follow-ups, then stop.
  6. T-6 to T-3: read by revenue: Cut every theme by count and by share of revenue.
  7. T-2: one-page readout: Sort accounts as anchored, drifting or exposed, with quotes.
