A seven-step process for running approval-gate interviews in Koji: build a gate log of selected deals, start from the Closed-Lost Deep Dives template, rewrite the brief, add structured questions, set guardrails and remove personal details, duplicate the study for reviewers and invite both groups, then read the report gate by gate. - Build the gate log: List selected deals from two quarters, the gate each one entered and how long it stayed there.
- Start from the template: Open Closed-Lost Deep Dives in the template gallery, or paste the one-line brief.
- Rewrite the brief for stalled deals: Name the four gates, the decision you need to make and your product terms in the brief itself.
- Add structured questions: Which gate held the deal, a 1 to 10 confidence scale and the evidence reviewers asked for.
- Set guardrails and privacy: No pitch, no price, no documents asked for. Turn on Remove personal details.
- Duplicate for reviewers, then invite: Champions and reviewers each get their own study and their own private links.
- Read it gate by gate: Turn each gate's findings into a one-page gate kit for the mutual action plan.
