How to run a MoSCoW workshop in six steps

Process showing six steps of a MoSCoW workshop: define the timebox, list candidates, score silently, discuss, check the effort split and document Won't Haves.
Run it in this order and the 60% cap does the arguing for you.

A six-step MoSCoW workshop for product and delivery teams. It starts with a fixed timebox, uses silent scoring to avoid anchoring, and checks that Must Have effort stays under 60% of capacity. It ends with an explicit Won't Have list for stakeholders. Koji can add customer evidence to the discussion step.

What's in this process

  1. Define the timebox: Fix the date or release first, or every item drifts to Must.
  2. List the candidates: Gather 20 to 60 features, fixes and improvements.
  3. Score silently: Everyone scores every item alone, so the loudest voice does not anchor the room.
  4. Discuss disagreements: Engineering says Must, marketing says Could. Surface the assumptions behind each.
  5. Check the effort split: If Must Have is over 60% of capacity, demote items until it is not.
  6. Document Won't Haves: List the deferred items and share them with stakeholders.
