Process
The 30-day span check after a delayering

A seven-step method for HR teams to check whether teams still get managed after a reorg widens spans of control. It starts about 30 days after the change, flags the teams most at risk, interviews team members and managers separately, reports by cohort and ends in capacity decisions with owners. Koji runs both interview rounds and builds the cohort report as interviews come in.

What's in this process
- Flag the teams: Pull spans before and after the reorg. Flag managers who gained four or more reports, carry their own work, or run a new team.
- Brief the managers: Say what the check is for, that results come back by cohort, and that managers will be interviewed too.
- Open the team interviews: One link from the CHRO or HR director, open for ten days. Collect no names.
- Run the manager round: A shorter guide at the same time, in its own study, so answers never mix.
- Read by cohort: Compare span bands and a comparison group of unflagged teams. Never report a group under 8.
- Decide the fixes: Rebalance spans, name a deputy, take admin off managers or change the 1:1 rhythm. Give each fix an owner.
- Repeat at day 90: Same guide, same cohorts, so you can see whether the fixes worked.
