Framework
The four signals of workflow triage
Score each step 1 to 5, then decide who or what does it

A scoring framework for business analysts deciding which workflow steps to automate, hand to an AI agent or keep with people. Interview the people who do the work, score each step from 1 to 5 on four signals, and treat any step with clear rules but a high exception rate as human work until the exceptions are written down. Koji can run the interviews that supply the scores.
Where this appears
What's in this framework
- Rule clarity: Can the people who do it state the rule? Score 1 for gut feel, 5 for a written rule they all follow.
- Exception rate: How often does the step go off the standard path? Score 5 when it rarely does.
- Judgment stakes: What breaks if it is done wrongly, and how fast does anyone notice? Score 5 for low stakes.
- Data access: Is everything needed to do the step in a system an agent can reach? Score 1 for calls and spreadsheets.
