How to build a weighted scoring model

Process showing six steps to build a weighted scoring model: list options, define criteria, assign weights, score, calculate totals and pressure-test.
Fix the criteria and weights before anyone sees the options.

A six-step process for building a weighted scoring model, also called a decision matrix. It is for product teams ranking features, projects or vendors against weighted criteria. Work through the steps in order and agree the weights before you score anything. Koji can supply customer evidence for the subjective scores, such as customer value.

What's in this process

  1. List the options: Gather comparable candidates: features, initiatives or vendors.
  2. Define your criteria: Pick four to seven factors that drive the decision, defined so two people score alike.
  3. Assign weights: Share 100% of importance across the criteria. The weights encode your strategy.
  4. Score each option: Use one scale, 1 to 5 or 1 to 10, and score one criterion across all options at a time.
  5. Calculate weighted totals: Multiply each score by its weight and add them up. The highest total ranks first.
  6. Pressure-test and decide: The number is an input, not a verdict. Re-check the weights and look for a missing criterion.
